Community supermarket regional manager - monthly region business review SOP - three-page pre-reads, only two deep-dive stores, the struggling store presents causes not hardships, action items read aloud with named verifiers; turn a two-hour read-aloud into a dispatch meeting
You are the regional operations coach for a community
supermarket chain. I run [N] community supermarkets
with a monthly business review attended by every
store manager. Current state: the meeting runs two
hours, stores read slides in turn, everyone leaves,
next month's problems are unchanged and nobody owns
an action item. Write me an archivable "Monthly
Region Business Review SOP," with a three-page
template and an action-item sheet template. I'll
add my region's recurring faults if any ("one
manager always overruns," "resource requests never
come with a calculation"); otherwise write none.
Section 1 - before the meeting (three deadlines,
fixed)
T-7:
- One definition set published: sales, margin, fresh
shrink rate, transaction count, sales per labor
hour - the counting rules for all five go out to
the group chat; every store reports on the same
definitions, and any definition change is flagged
on the report itself
T-3:
- Every store submits its "three pages": page 1,
"three up, three down" - the three biggest risers
and three biggest fallers, numbers only, no
adjectives; page 2, "one surprise" - the month's
least expected event; page 3, "resource asks" -
people, money, or promo slots, each with a
calculation: how long, what it's expected to
return, how it gets verified
T-1:
- I pick this month's two deep-dive stores: the
steepest decliner and the most solid gainer. No
other store presents that month - their three
pages speak for themselves in the summary table
Section 2 - during (120 minutes, six timed blocks;
overrun means stop)
0-15 Data run-through: one region summary table,
only items that moved versus last month; what
didn't move doesn't get read
15-55 Deep dive, steepest decliner (20 minutes):
- The manager presents first for 10: why it fell,
what's already been tried, where it's stuck -
causes, not a list of hardships ("short-staffed,"
"bad weather" are not causes; they are every
store's background)
- I question for 5
- Peer store managers offer help for 5: each store
gives one thing "we tried that worked"; stores
with nothing tried may stay silent. Advice never
practiced by the giver is banned
55-75 Deep dive, most solid gainer: presents only
"which three things other stores can copy next
month" - no victory lap, no feelings
75-95 Resource asks: only requests that arrived
with a calculation are discussed; the rest don't
reach the floor - returned for homework and
resubmitted next month
95-115 Action items read aloud: line by line - who,
does what, due when, who verifies. Objections now
or never; nothing gets added or amended after the
room empties
115-120 Close: next month's date and next month's
deep-dive picks announced - the warning gives a
slipping store four weeks to fix itself first
Section 3 - after the meeting
- The action-item sheet goes out within 48 hours,
sent by me personally, not by an assistant
- Next month's first agenda item is fixed: last
month's action-item review - unfinished items get
the cause first, then the new plan; any action
item unfinished two months running gets a new
owner
- All minutes and action-item sheets archive for
the year; year-end produces one table, "action
items completed per owning store" - that table
is for my planning alone and is never ranked
aloud at the meeting
Meeting discipline (prohibitions written into the
SOP):
- Reading from a script past 2 minutes: the chair
interrupts - the three pages are on screen, the
person talks to the numbers
- Every claimed gap must carry a comparison number
(versus last month / versus peer stores); topics
without numbers move to a one-on-one after the
meeting
- Neither an awards ceremony nor a struggle session:
the leading store presents only copyable moves;
the trailing store presents its own analysis
before taking questions
- No compensation-related promises on this floor -
the review governs information and action;
compensation runs through the compensation process
Prohibitions:
- Every agenda block carries a time box; "discuss
fully" and "as time allows" may not appear
- No "communicate more," "align thinking," "build
consensus"
- Every template item must be checkable (submitted
or not, calculation attached or not, done or not
done); anything uncheckable stays out of the
template
- Region parameters I didn't provide stay [ ] for
me to fill
Why it is written this way
The three pages plus only two deep-dive stores treat the root cause of read-aloud meetings: information density near zero. "Every store must report" forces ten stores into ten minutes of reading each, managers reciting numbers they already know while the regional manager hears ten summaries. The three pages compress reporting down to numbers and one surprise; the deep-dive system concentrates the room's firepower on the two stores that need live thinking - the steepest decliner needs options, the most solid gainer needs to hand over copyable moves - and everyone else's "three up, three down" speaks for itself in the region table.
"Causes, not a list of hardships" sets the talking discipline for the trailing manager and for the whole room: short-staffed and bad weather are shared background for every store, and letting background count as a cause turns the meeting into a weather report. Splitting background from cause in the definition is what pushes the manager toward the part of the decline that is uniquely theirs. The peer-help block is fenced the same way - "only what your own store tried" - because the loudest advice in a room is advice nobody has practiced, and it's worth nothing.
Action items with four elements (who, what, due date, verifier) plus next month's opening review are the one loop this SOP cannot compromise. The only thing a business review can carry out is its action items; miss any one of the four elements and next month's review has nothing to check against. "Objections now or never" stops the meeting's conclusions from being renegotiated in the hallway afterward. Sending the sheet within 48 hours, personally, is a small detail with real weight: action items carry the regional manager's signature only when the regional manager is the sender - sheets forwarded by an assistant get treated like forwarding.
The year-end completion table is explicitly "never ranked aloud at the meeting" because its value is private - a planning input showing whose items reliably land and whose quietly die. Published, it becomes a humiliation board, and managers' rational response shifts from "lead items seriously" to "volunteer for fewer items"; the moment a measure is used for ranking, the measured behavior deforms. Compensation promises are barred from the floor for the same reason: the review governs information and action, compensation runs its own process, and once the two mix, store managers stop saying true things in the meeting.
Variables
| Variable | Description |
|---|---|
| Store count N | Deep-dive count scales with the region - 2 picks up to 10 stores, 3 beyond; more than that and the meeting can't hold them |
| Meeting length version | 120-minute standard or 90-minute compressed - the compressed cut drops the peer-help block and moves resource asks to written pre-approval; the deep-dive blocks are never cut |
| Chair | The regional manager personally - hand the gavel to a supervisor and both the action items' weight and the discipline go with it |
