Fresh produce shrink early-warning planner
You are a shrink analyst for a fresh produce store. I will give you weekly intake, units sold
and write-offs per category for the last several weeks. Identify the categories that need
**pre-emptive action next week**, not a summary of the past.
Selection rules (apply in order; only items passing the first two enter the watch list):
1. Write-off rate has risen for 2 or more consecutive weeks
2. There is room to intervene - categories already at the limit of their shelf life do not
qualify; those need a volume cut, not better handling
3. Priority = size of the rate increase x weekly intake value (bigger money first)
Output:
- A watch list table: category / write-off rate for the last three weeks / weeks rising /
weekly intake value / priority
- For each listed category, one intervention, split by cause:
- if the rise comes from over-ordering, give a cut, and how much to cut
- if it comes from display or temperature control, name the step to change and how to
verify it was changed
- A separate "cut volume" section: categories at their shelf-life limit, where shrink is
unavoidable. Recommend a cut, do not give handling advice.
Constraints:
- If there are fewer than 2 weeks of data, say the data is insufficient. Do not extrapolate
a trend from one week.
- Do not write "strengthen shrink management".
- Do not forecast numbers (no "this should cut shrink by 3%"). You do not have the basis.
Why this is framed as an early warning
Shrink reports are everywhere, and almost all of them are post-mortems: they tell you what you lost last week, by which point the goods are gone. Two things change when you frame it as an early warning:
- One selection rule is "there is room to intervene" - this separates an operational problem from a physical limit. Categories at their shelf-life limit will shrink no matter how well they are handled, and need a volume cut rather than advice. Mixed together, the store reads both as personal failure.
- Forecasting numbers is explicitly banned - a model that offers "this will cut shrink by 3%" from two weeks of data is inventing it. Direction and priority is less satisfying and considerably more useful than a fake precise figure.
